Every business owner I speak to asks me the same thing before we start, which is how long this actually takes. So instead of giving you a range, here is the real answer off one client's scans, start to finish. When I first scanned Direct Boilers and Heating, a boiler installer in Bradford, in December, every one of the 169 points on his map had another firm in the top three. Within a weekend he was into the top three at the first of them, and within about three months he was third across most of his core map. Here is how it went, week by week, and why it moves in that order.
His first scan, and the weekend that moved it
The first thing I ever did for Direct Boilers was that scan. On 18 December, when someone across Bradford searched for boiler installation, every one of the 169 points on the map had another business in the top three, and his average position across the grid was 19.5. That is the normal starting point for a business that has never been set up properly on Google.

That weekend I rebuilt his Google Business Profile: the right categories, and every service he actually offers, written out properly. By the Sunday, three days on, the same map had him in the top three across 5.92% of it, and his average position had moved to 11.8.
The profile is the fastest lever you have, because it is the one place you tell Google exactly what you do and where. The moment Google understood what he was, it started showing him.
Seven weeks to a fifth of the map
After that first jump it settles into a slower climb, and that is the part worth understanding. On 6 February, on exactly the same map as day one, he was in the top three across 21.3% of it, with an average position of 9.99. In seven weeks, on the same grid and the same search, he had gone from the top three at none of the points to the top three across a fifth of the map.

The profile moves in days. The website and the wider web take a few weeks longer, because Google waits until what you claim on your profile is backed up elsewhere, on your own pages and across the directories that list your trade. In those weeks we built his website out properly, added the pages and the schema Google reads, and got his details listed the same way everywhere. That groundwork, the pages, the schema and the listings, is the bulk of what we build for a gas engineer or boiler company. This middle stretch is where most owners lose their nerve, and it is exactly the wrong moment, because it is when the groundwork starts to count.
Top three in about three months
By late February he was showing up across the wider area, so I focused the scan on his core service area, the towns around his base to the north of Bradford, where the work actually comes from. On 20 March, 92 days after that first scan, he was in the top three across 63.91% of that core map and third of all the local firms on it, with an average position of 5.36.

That is where "about three months" comes from when owners ask me, and it is read straight off the scan. He has stayed in the top three on every scan since, and his business is now named in Google's AI Overview when we check who the best boiler installers in Bradford are. What this tells you about your own business
So when someone asks how long, this is the shape of it: the profile moves in days, you show up properly across a month or two, and the top three on your core map comes in around three months once the groundwork is done. Your own starting point decides where on that line you begin, and a business with a half-built profile and no real website behind it has further to travel than one that is already known.
Two numbers tell you whether it is working, and you should ask for both every month. The first is movement on the same scan, run on the same search and the same grid every time, so you can actually trust the before and after. The second is the number of calls coming straight from your Business Profile. For Direct Boilers, 25 of those calls came in from the profile between December and April as the map filled in. If whoever runs this for you cannot show you those two numbers, neither of you really knows where you stand.
It is worth doing properly when a job is worth a few thousand pounds to you and you are already paying for ads to make the phone ring. Ranking decides who gets called first when someone in your area goes looking, and that is the stream most local businesses leave to whoever sits above them.
How we measured this
Every figure here is read straight off the map scans we run for the business, and I walked through the full record of them on camera in the video with this post. Each scan drops 169 points across the area, 13 by 13, and records where Direct Boilers ranks for "boiler installation bradford" at every one of them, which is where the top-three percentages and the average positions come from. The early scans cover the wider area around Bradford, and from late February the grid is focused on his core service area to the north, so each one is labelled with its own date and map size and nothing is compared across different grids.
